## ๐ Summary
- What happened: Interview discussing the key mindset shifts required when transitioning from senior engineer to tech lead
- Why it matters: Many engineers struggle with the psychological and responsibility changes that come with leadership roles
- Key stakeholders: Senior engineers considering tech lead roles, current tech leads, engineering managers
- Risks and tradeoffs: Loss of individual contributor satisfaction vs. team impact; immediate gratification vs. long-term influence
- Bottom line: Successful tech leadership requires three fundamental shifts: from self to team focus, from code to value delivery, and from short-term to long-term thinking
## ๐ Main Content
Anemari Fiser outlines three critical mindset shifts for engineers transitioning to tech lead roles. The first shift involves moving from individual accountability to team-centered thinking, where personal success becomes directly tied to team success. The second shift requires expanding focus beyond code delivery to understanding user and stakeholder value creation. The third shift involves adjusting expectations around feedback loops and gratification, as leadership impact takes longer to materialize compared to completing discrete coding tasks. These changes represent fundamental psychological adjustments that many technical professionals find challenging but necessary for effective leadership.

## ๐ฃ๏ธ Paraphrase
- Tech leads must fundamentally shift from optimizing their own work to enabling team success, where individual achievement becomes meaningless without collective progress
- The role requires expanding beyond code quality and technical delivery to understanding and ensuring stakeholder value, requiring deeper engagement with user needs and business objectives
- Leadership satisfaction operates on different timelines than individual contribution, requiring patience as team development and strategic initiatives take months or years to show impact rather than hours or days
## ๐ฐ Newsletter
**Key Learning**: Three critical mindset shifts separate successful tech leads from struggling ones: team-first thinking, value-focused delivery, and long-term patience.
**Practical Application**: If you're considering or starting a tech lead role, audit your daily decisions - are you optimizing for your individual productivity or your team's success? Are you asking "does this create user value?" rather than just "is this technically sound?"
**Benefit**: Understanding these psychological transitions helps prevent the common tech lead trap of burning out while trying to maintain individual contributor habits alongside leadership responsibilities.

[00:00] for senior engineers or people<br>[00:02] considering you know saying like hey I<br>[00:04] want to be a tech lead someday. Um<br>[00:08] what have you seen are some of the<br>[00:09] biggest shifts in in mindset but also in<br>[00:13] responsibilities when transitioning into<br>[00:16] this role?<br>[00:18] Well, if we're thinking about mindset uh<br>[00:20] shifts, I think first thing it's<br>[00:22] important to um to keep in mind and and<br>[00:25] the<br>[00:26] one when this is very challenging for<br>[00:28] for people it's that it's not about you<br>[00:30] anymore, right? As a senior engineer, as<br>[00:32] an individual contributor, um you're<br>[00:35] pretty much accountable, responsible for<br>[00:37] the work you're delivering for um for<br>[00:40] the features you're working on. Um but<br>[00:42] it's pretty much about you. When you're<br>[00:44] starting, when you're jumping into the<br>[00:46] tech lead role, um it's not about you<br>[00:49] anymore, it's about the team. So, that<br>[00:51] also means that your success as a um as<br>[00:54] a as an individual in the team as a tech<br>[00:57] lead, it doesn't depend that just on you<br>[00:59] anymore. In fact, actually the it's very<br>[01:02] much related and and connected to the<br>[01:04] success of your team. So, you cannot be<br>[01:06] successful as a tech lead if your team<br>[01:08] is not successful, right? So, they are<br>[01:10] inter- interconnected. Uh and so that's<br>[01:13] a big<br>[01:14] a big mindset shift for you to start<br>[01:16] thinking in in matter of we instead of<br>[01:19] me and what can we do and how can we<br>[01:21] solve things.<br>[01:22] Um so that's one. Um the second one, I<br>[01:25] think it's um starting doing this<br>[01:27] transition from um from code or from uh<br>[01:31] work that I deliver to value. So, you<br>[01:34] have to be way more interested and<br>[01:36] curious about uh what are the needs of<br>[01:39] your user, the needs of your<br>[01:41] stakeholders, and how you can make sure<br>[01:43] that they are getting the value that<br>[01:44] they expect regardless of the definition<br>[01:47] of the task or or the coding part. Um<br>[01:51] and the third one uh which comes in line<br>[01:52] with with the two ones, it's the it's<br>[01:55] the shift from thinking short-term to<br>[01:57] long-term, right? So, I think and this<br>[01:59] is one of the things that that I see<br>[02:00] tech leads that I work with daily<br>[02:02] struggle a lot with. Understanding that<br>[02:05] you don't get as you don't get that<br>[02:08] instant gratification uh<br>[02:10] anymore, right? So, by<br>[02:12] by fixing a bug, by finishing a task, uh<br>[02:15] when you're leading a team, all of these<br>[02:17] little actions that you're doing,<br>[02:19] helping people grow, uh building like<br>[02:21] working on an initiative, it takes a<br>[02:23] little bit longer for you to kind of see<br>[02:25] the impact of that work. And it's really<br>[02:27] hard for people to kind of um get used<br>[02:30] to that and and postpone that that<br>[02:33] reward or that um feeling of of okay I I<br>[02:36] made it um later. So, yeah. I think<br>[02:39] these are the the three main main main<br>[02:41] mindset shifts or challenges that I see<br>[02:43] tech leads going through.
